If you have asked three people what it costs to “add AI” to your business, you have probably been given three wildly different answers. One person quoted you twenty dollars a month. Another quoted you twenty thousand. Both were telling the truth, because they were pricing completely different things and nobody said so out loud.

This is the guide that says it out loud. No hype, no hand-waving. Below is an honest map of where the money actually goes when a small BC business adopts AI, framed as ranges rather than fake-precise numbers, because the tools change their prices constantly and anyone who quotes you an exact figure for a named product is quoting you something that will be stale by next quarter.

A note on the numbers: everything here is illustrative and CAD-friendly as of 2026. Treat it as a way to reason about cost, not a price list.

The five buckets AI cost actually falls into

Almost every AI expense fits into one of five buckets. When someone quotes you a number, your first job is to figure out which bucket they are talking about, because they are rarely the same size.

  1. Per-seat subscriptions — the monthly fee per person for a chat tool.
  2. API / usage costs — paying by the token when software uses AI on your behalf.
  3. Build cost — the one-time human work to set something up.
  4. Ongoing cost — keeping it running well after launch.
  5. Hidden costs — the ones nobody puts in the quote.

Let’s take them one at a time.

Bucket 1: Per-seat AI subscriptions

This is what most people picture when they think “AI cost.” You pay a flat monthly fee for each person who uses a chat assistant — ChatGPT, Claude, Gemini, Microsoft Copilot, and so on.

As a rough 2026 shape, the tiers look like this:

  • Free tiers exist for most of these tools and are genuinely useful for casual, occasional use.
  • Individual paid plans land roughly in the low tens of dollars per user per month.
  • Business and team plans typically run somewhat higher per seat, and add admin controls, data-privacy assurances (your inputs are not used to train the model), and shared workspaces.

Who is this for? Any business where staff would benefit from a smart assistant for writing, summarising, research, drafting quotes, or making sense of a messy document. If you have five office staff and you want them all to have a proper business-tier assistant, you are looking at a predictable monthly number in the low hundreds, total.

The honest caveat: seats are easy to over-buy. Not everyone needs a paid seat, and buying one for every employee “to be safe” is the most common way people overspend in this bucket. Start with the handful of people who will actually use it daily.

Bucket 2: API and usage-based costs (paying per token)

This is the bucket people understand least, so it is where the scary-sounding quotes come from.

When a piece of software uses AI in the background — an automation that drafts replies, a custom tool that reads your invoices, an AI receptionist that answers your phone — it usually pays the AI provider by the token. A token is just a chunk of text; very roughly, a token is about three-quarters of a word. Every message in and every message out is measured in tokens, and you pay a small fraction of a cent per thousand of them.

Here is the part that surprises people in a good way: for typical small-business volumes, this is cheap. An automation that handles a few hundred short tasks a month often costs single-digit dollars in tokens. A busy AI phone assistant might run into the tens of dollars a month in model usage. For most SMBs, usage-based AI cost is the smallest line on the whole bill.

Here is the part that surprises people in a bad way: it scales with volume, and it can spike if something is built carelessly. Feeding an entire 50-page document into the model on every single request, running a loop that calls the model thousands of times, or picking the most expensive model when a cheaper one would do the job — these are how a “few dollars a month” turns into a few hundred. The cost is not the problem; thoughtless design is. A well-built automation uses the cheapest model that meets the quality bar and only sends the model what it actually needs.

Rule of thumb: for a typical small BC business, budget usage costs in the low tens of dollars a month, and treat anything higher as a signal to look at how the thing was built.

Bucket 3: Build cost (the one-time human work)

This is the bucket that dwarfs the other two, and it is the one the software-only quotes conveniently leave out.

Software is cheap. Getting software to work for your business — connected to your calendar, your CRM, your phone system, speaking in your voice, following your rules — is human work. That is the build cost, and it is almost always a one-time fee for someone’s time and expertise.

Roughly, illustratively, here is how build effort tends to stack up for a BC small business:

  • A simple single automation (for example, “when a form comes in, qualify it and post it to our team chat”) — a modest one-time build, often in the few-hundred to low-thousands range depending on how many systems it touches.
  • An AI receptionist or booking agent — a more involved build, because it has to handle real conversations, connect to your calendar, and be tested against how people actually talk. Think low-to-mid four figures to set up properly.
  • A custom AI agent or a multi-step workflow that touches several of your systems — this is a genuine project, and the range widens with complexity.

The uncomfortable truth: two shops can quote the same “AI receptionist” and be an order of magnitude apart, because one is flipping on a generic template and the other is building something that fits how you actually run. Neither is wrong. Cheap-and-generic is fine for simple needs; you just want to know which one you are buying.

Build cost is where you should spend the most time asking questions, because it is the biggest number and the one most tied to whether the thing actually works.

Bucket 4: Ongoing cost (keeping it running well)

AI setups are not “install once and forget.” They need light, ongoing care, and honest providers price for it.

Ongoing cost covers:

  • Monitoring — making sure the automation is still firing and the phone assistant is still answering.
  • Tuning — adjusting prompts and rules as you notice edge cases (“it should have asked for the postal code”).
  • Model changes — providers retire and release models regularly; occasionally something needs to be pointed at a newer model and re-tested.
  • Small changes — your business changes, so your hours, your services, and your qualifying questions change too.

For a small setup this is often a modest monthly retainer or a small block of support hours. For something mission-critical like a receptionist, ongoing support is not optional — it is the difference between a tool you trust and one you quietly stop using after it fumbles a few calls.

Budget for it up front. A build with no maintenance plan is a build with a hidden expiry date.

Bucket 5: The hidden costs nobody quotes

These are the ones that turn a good-looking price into a disappointing one. None of them are dramatic on their own; together they are why projects go over.

  • Bad data. AI is only as good as what you feed it. If your customer list, your pricing, or your process docs are a mess, part of the real cost is cleaning them up first. This is boring and unavoidable.
  • The “cheap tool that needed three paid add-ons.” A tool advertises a low base price, then the integration you need is a premium tier, the extra usage is metered, and the support that answers within a day is another line item. Always ask what the working configuration costs, not the headline.
  • Security and privacy review. If AI touches customer data, someone should sanity-check where that data goes and whether the business-tier privacy terms are actually turned on. For most SMBs this is an hour of care, not a compliance department — but it is not zero.
  • Staff training and adoption. The tool you paid for delivers nothing until people use it. Budget a little time to show the team how, or you have bought a subscription nobody opens.
  • Switching costs. Picking a tool that is hard to leave later is a cost you pay in the future. Favour setups you can move off.

The honest ROI framing: tie every cost to what it replaces

A number in isolation is meaningless. “Five hundred dollars a month” is expensive for a toy and a bargain for a full-time employee’s worth of work. The only way to judge AI cost is against the specific thing it replaces or recovers.

So do the arithmetic against a real thing:

  • An hour of admin. If an automation saves your office five hours a week of copying data between systems, price those five hours at what you actually pay for them and compare.
  • A hire you didn’t make. An AI receptionist is not competing with “free.” It is competing with a part-time admin, a human answering service, or evenings spent calling people back. Compare it to those, honestly, and the monthly fee reads very differently.

If the cost is a small fraction of the thing it replaces, it is worth it. If it is not, walk away. That is the whole test.

Read it as ranges, not a bill. A business that only wants the chat seats and one automation lands near the bottom. A business that wants a receptionist answering every call around the clock lands higher — and should weigh that against what missed calls and after-hours gaps are already costing.

The pattern to notice: the recurring software is the small part. The one-time human build is the big part. That is normal, and it is the opposite of how most people expect AI to be priced.

How to not overspend

A short, honest checklist:

  • Start with one painful problem, not a platform. Solve the missed calls, or the manual data entry — one thing. Prove the ROI, then expand.
  • Buy paid seats for people who use them daily, and no one else. You can always add more.
  • Ask what the working configuration costs, including the add-ons, before you sign anything.
  • Insist on a maintenance plan. A build with no support is a slow leak.
  • Match the model to the job. You do not need the most expensive model for most tasks, and a good builder will tell you that.
  • Measure against what it replaces. If you cannot name the missed call, the admin hour, or the hire it saves, you are not ready to buy it yet.

Done this way, AI is one of the cheaper improvements a small business can make. Done backwards — buying a platform and hunting for a use — it is one of the easier ways to waste money.
